7 Tips van Harvard over het managen van zelfstandige professionals en goed opdrachtgeverschap.

Tips over goed opdrachtgeverschap van o.a. Daniel Pink.

Harvard Business Review zet zeven tips van bestseller auteur Daniel Pink en onderzoeker Steve King op een rij over hoe je zelfstandige professionals moet managen. “Many managers assume that they don’t need to tend to freelancers as much as they do regular employees—and there’s some truth to that”, zegt Dan Pink. “The relationship is often less fraught, less hierarchical, and doesn’t come with the same expectations. But that doesn’t mean that you can be completely hands off. You still need to actively and thoughtfully manage them so that you can get their best output and ensure they’ll want to work with you again”.  Amerikaanse aandacht voor goed opdrachtgeverschap dus…

Interessant om te kijken of zij tot heel andere inzichten komen dan wij hier in Nederland. Laten we de tips eens langs lopen.

1. Understand what they want 

De eerste vraag die je je moet stellen is: Waarom is de zp’er geïnteresseerd in de opdracht? Pink: “It could be money, the chance to develop new skills, or the opportunity to work with great people. What are you giving that person in exchange for lending his or her talent to your organization?” Omdat je een zp’er niet zo goed kent als mensen uit je team moet je dat wellicht ook gewoon direct vragen (“Just asking is a woefully underused technique in life,” zegt Pink). “Tell me what you’re hoping for from this assignment. Then make sure you’re delivering on that.”  Dat komt dicht in de buurt van de ideals van Prof Aukje Nauta.

2. Set expectations

Maak tegelijkertijd concreet wat jij als opdrachtgever wil.  “It’s good practice to draft a statement that details exactly what you need and when.” It’s also important to provide them with context. Because freelancers aren’t around all the time, schrijft Gallo. Pink”“They’re not getting the purpose of the exercise through osmosis the way your employees are,” says Pink. “You have to spend extra time talking about what the goal is, how it connects to the big picture, and why it matters.” De opdrachtformulering dus. 3. Build the relationship

“It’s fair to say you don’t have to invest as much in a freelancer as you do as an employee,” zegt Steven King, die vooral onderzoek doet naar kleine bedrijven en zelfstandigen. Maar: “don’t fall into the trap of making it purely transactional,” waarschuwt Pink. Bouw een relatie op door ook vragen te stellen over privé zaken en andere projecten waar de zp’er momenteel aan werkt. Dit is vooral van belang wanneer je vaker met de zp’er wil werken.

4. Make them feel part of the team

Uit recent (maar nog niet gepubliceerd onderzoek) van Steve King  komt naar boven dat freelancers liever werken voor opdrachtgevers die hen beschouwen en behandelen als onderdeel van een team.  “Avoid all the subtle status differentiators that can make contractors feel like second-class citizens”. Ook dit is een herkenbaar punt (lees bijvoorbeeld “Goed opdrachtgeverschap begint bij het erkennen van de ander?) “Invite them to important meetings, bring them into water-cooler conversations, and add them to the team email list.”

5. Don’t micromanage

Zelfstandigen zijn waarschijnlijk voor zichzelf begonnen omdat ze autonomie willen. Geef ze dus ook die vrijheid. “To be a successful freelancer, you need to be self-motivated and able to work without someone looking over your shoulder,” zegt King. Geef ze ruimte qua werktijden en andere verplichtingen, vaak heeft de zp´er immers nog andere opdrachten. King: “You shouldn’t have to manage the work product of a contractor. If you are, find another one”.

6. Give feedback

Er is volgens de auteurs geen noodzaak tot het formaliseren van beoordelingsgesprekken (Pink: “I’m not even a big fan of giving employees performance reviews”) maar dat wil nog niet zeggen dat je als opdrachtgever zuinig moet zijn in het geven van feedback. Feedback verbetert het werk en versterkt de relatie. “Besides, most freelancers are starving for that kind of input,” zegt Pink. King bepleit continue feedback: “Regularly revisit the statement of work or contract and be clear about whether they’re hitting their targets. If they’re doing a good job for you, thank them, especially in front of others.” En, wanneer een zelfstandige niet levert wat er verwacht wordt “don’t beat around the bush. It’s easy to say shape up or ship out partly because you can boot them at any time and you don’t have to feel as badly about it.”

7. Pay them well

Zelfstandigen verdienen een eerlijke beloning en knijp ze niet uit, ook niet als je ze eerst een ‘proefprojectje’ geeft. “Pay them market rate,” zegt Dan Pink, “and if you value their work pay them more. People talk to one another,” waarschuwt Pink. Je wil geen slechte reputatie binnen in het zp-wereldje. “Your company should aspire to be an employer of choice”. Voor werknemers en zelfstandigen.  Dat die aandacht voor employer branding richting zelfstandigen geen gek idee is, legde Annemarie Stel als eens uit in dit tweeluik.

Een mooi rijtje punten met conclusies die even helder als herkenbaar zijn en mooi passen bij de Nederlandse ideeën over goed opdrachtgeverschap. Nu alleen nog even doen!
